Why India, and why now
India has been the world’s software back office for two decades, but the model has matured well beyond “cheap coders”. But the underrated advantages are capacity and speed - you can stand up a capable team in weeks rather than running a months-long hire, and disciplined async work means progress continues across time zones rather than pausing overnight.
For AI specifically, India’s talent pool is deep and current, which matters when the field moves as fast as it does. A good partner is model-agnostic and production-focused, not chasing whichever demo is trending.
The real risks - and how to defuse them
Communication is the classic failure mode. Defuse it with overlapping working hours for live calls, disciplined written updates and recorded demos, and a single accountable point of contact. Distance is only a problem when nobody manages it.
Quality is the second worry. Insist on the engineering fundamentals - code review, automated tests, CI, a QA pass - and transparent sprints so you see work weekly rather than at the end. Ownership is the third: make sure you own the code and IP outright, with repositories handed over, and sign an NDA before sharing anything sensitive.
Handle those three - communication, quality, ownership - and most of the horror stories simply do not happen.
How to run a first engagement
Start small and bounded. Pick one project with a clear outcome, agree how success is measured, and use it to test the partner’s communication and quality before committing to anything larger. A good partner will actively encourage this - it is how trust is built honestly.
From there, scale what works. The businesses that get the most from offshore treat it as a long-term engineering relationship, not a series of cheap transactions - and they choose a partner who behaves like one.
